The Stage-Gate® framework

A typical product development process
New product development begins with an idea and ends with the launch of a new product. The steps between these points can be viewed as a systematic product development process. The Stage-Gate® framework divides this process into a series of stages. The figure below is a typical example.

Idea Preliminary
investigation
Business case Develop-ment Test and validation Production and
full launch
stage-gate methodology
  Idea screen
  Preliminary approval
  Project approval Review of
development result

Product release
  Review of business results

Stages are cross-functional
Each stage in the Stage-Gate® process contains a set of predetermined cross-functional activities with best practices built in. The activities during a stage are executed in parallel, not in sequence. This ensures that they are carried out quickly and effectively.

stages are cross-functional - all areas and departments of the company contribute
each stage is preceded by a decision point, i.e, the gate.

Gates are the critical decision points
Gates are the critical points in the process where a decision must be made. The gate-keepers can say Go, Kill, Hold, or Recycle to the project.

Furthermore, the gates are:
checkpoints for quality control:
Have the activities in the previous stage been carried out in a quality fashion?
Has the project team done its job well?
Is the project still attractive from an economic and business standpoint?
Are the action plan and the path forward sound?
project prioritisation and resource allocation decision meetings

At the end of a gate meeting, a clear and well founded decision is made. A Go decision ensures resource commitments and visible support from the management to the project leader and the team.

Gatekeepers
Gatekeepers are the team of senior managers that who own the resources and make the Go/Kill decisions at gates. The gatekeepers:
are from a different functional areas and can commit resources
have a pre-set list of criteria and rules - they can't play favorites

The Benefits of the system
it puts discipline in an often chaotic series of events
it focuses attention on quality of execution
it speeds up the project - because it is cross-functional
it ensures a complete project - no critical steps are omitted
it leads to a better project selection and focused resources

A well implemented system helps you ..
to keep the schedule in the majority of your projects,
to shorten time to market by 30% or more,
to improve your new-product success rate by 10-30%.

And this actually increase your company's profits by millions, frequently by just as many millions as your company's annual development budget.

From Dr. Robert Cooper
I estimate that I’ve seen at least 1000 different companies’ Stage-Gate® processes – some very good, some bad and some just ugly. They are presented with great pride, followed by ‘Well….how did we do?’ For many, I am impressed with just how authentic their Stage-Gate Process is – how they carefully incorporated every last subtle, but critical, design element and just as carefully implemented it. These companies are highly visible by having product success rates among the best in the world!

Unfortunately, for many more, I have bad news. What they have is a very superficial design at best, which lacks the best practices proven to drive performance results. This is often a surprise. Many falsely believe that what they have created mirrors a best practice authentic StageGate Process. Not so. If properly implemented, their process will not only NOT achieve the results they are expecting – but will, with certainty, cause them big problems!

Successfully launching a new product or service is one of the most complex projects an organization can undertake. However, by using an authentic StageGate Process to guide your efforts, you can dramatically increase your success rates while reducing costs and time to market. It is well worth it to implement a best practice StageGate Process according to numerous research studies including the recent PDMA Benchmark Study which reports that the best performers are using sophisticated or third-generation processes. Your company can win at new products – make sure your Process is authentic!
© Jens Arleth, 2010
